Training Objectives

1. The main objective of training field executives is to let assistants understand that they are part of the of management team  and that it is their duty to perform in such a manner that management objectives are achieved.
2. A full under standing of the previous introductory SOP "Introduction to the Oil Palm Series" is essential before starting any training program.
3. All executives must have a systematic approach to planning,programming and checking of activities. The process involves :
  • Identifying activities that need to be done
  • Planning and programming the tasks that will ensure exellent outcomes.
  • Checking and monitoring the tasks ensuring that they are done efficiently and well.
4. The SOPs must be used as a tool toward perfecting your programs and ensuring that work is done efficiently.When planning your field work it is essential to consult the SOPs and follow procedure:
  • Identifying activities that need to be done.
  • Read the relevant SOPs.
  • Take notes on the various steps required to cover a given task or objective.
  • Use your notes as aguide to setting up your own programs.
  • Train the workers by starting small work group and expanding it as people become experienced.
  • Ensuring that mandors have a full understanding of the requirement of the task.
  • Constantly check the work and the program for work quality and speed.
  • Identify any problems with the program.
  • Fix the problem.
  • Let the GM know what you are doing.
  • Advise the GM as to where your work varies from the SOP.
  • The GM will then advise the SOP commitee as to where adjustments can be made in SOP.
5. To assist in staff training we present over the nex few pages a table showing the major issues in Oil Pal Management, Withnchecklist and SOP references which will help in dealing with those issues.
6. The SOPs as they stand will allow new trainees to gain an understanding of :
  • The complexities of management.
  • The need for a sytematic approach to timing, planning and control.
  • How each activity is interrelated to other activities.

SOPs and Staff Training

     The SOPs are a systematic approach to oil palm management. Not all activities described will be agreed upon by everybody.
     However by making a checklist of the task that are required to be done within each activity and making programs based on those tasks we shall start on the path towards training staff in a systematic and logical approachtoward estate and divisional management.
     As mentioned above,each activity done on the estate is done by contract between the Estate Manager and the SOPs.The SOP is a guidance tool.
     In the introduction to training (next introductory SOP) we present a training approach that is based on key issues,which is then followed up with a checklist of tasksand relevant references in the SOPs.
     Good Managers are a product of :
  • Natural Ability and leadership Qualities
  • Experience
  • Knowledge and Training
     Knowledge is based on:
  • Experience in a wide variety en vironments
  • Following Company policies (we learn from bad policies as well as good policies)
  • Reading external literature
  • Discussing Processes,Problems and Challenges with other people
  • Formal Training.  
     The process op training can take a number of formats. These include:
  • Formal Training in class room.
  • Reading material.
  • Plantation Experience.
  • Mentoring where senior people gives special attention to new or less experienced people.
  • Exposure to visitor and consultants.
  • Other formal courses,seminars and conferences.
     The SOPs are only a part of the process. The emphasis is on sistematic and logical management prosedures that follow :
  • Identifying activities that need to be done.
  • Planning and programming the tasks that will ensure exellent outcomes.
  • Checking and monitoring the tasks ensuring that they are done efficiently and well

SOP adalah sebagai alat Management / The SOPs as at tool for Management

Berbagai kebijakan dan prosedur dalam beberapa hal akan ada penyesuaian yang akan ditargetkan pada situasi tertentu.Kenyataannya ada lahan gambut,rawa,lahan berpasir,lahan rentan kemarau dsb.
SOP harus digunakan sebagai alat kesempurnaan program dan memastikan bahwa pekerjaan tersebut dikerjakan secara efisien.Ketika merencanakan kegiatan lapangan perlu menyesuaikan dengan SOP dan ikuti prosedur ini :
-Kenali kegiatan yang perlu dikerjakan.
-Baca SOP terkait.
-Buat catatan beberapa tahapan yang diperlukan untuk memenuhi tujuan yang ditetapkan.
-Gunakan catatan sebagai pedoman untuk menyusun program.
-latih pekerja dari mulai kelompok kecil dan perluas sehingga karyawan jadi berpengalaman.
-Terus mengecek program,kecepatan dan kwalitas pekerjaan.
-Kenali jika ada masalah dengan program.
-Pastikan masalah tersebut.
-Impormasikan ke GM apa yang sedang dikerjakan.
-Sarankan ke GM pada bagian mana di SOP dari pekerjaan yang dilakukan.
-GM kemudian akn menyarankan ke SOP commitee pada bagian mana yang dapat diperbaiki.
       Ingat bahwa hasilnya nampak setelah dikerjakan.Meningkatkan hasil adalah memungkinkan keuntungan yang tinggi saat ini dan waktu mendatang.

In many cases Policy and procedures,in some cases there will be policy adjustments that will be targeted for spesific situations.Obvious ones are peat areas,swamps,sandy areas,drought prone areas etc.
The SOPs must be used as a tool towards perfecting your programmes and ensuring that work is done efficiently.When planning your field what it is essential to consult the SOPs and follow this procedure :
- Identifying activities that need to be done.
- Read the relevant SOPs.
- Take notes on the Various steps required to cover a given task or objective.

       Remember that it is OUTCOME that we are after.The overriding outcame is to enable higher current and future profitability.

SOP dan Struktur Perusahaan Sawit / SOP and Palm Oil Company Structure

Perkebunan sawit baru akan ditata dengan Strategic Business Units yg menghasilkan keuntungan bagi kebun. Setiap SBU memiliki seorang GM sebagai pimpinan dan bertangging jawab penuh  terhadap keuntungan SBU nya.
Karena itu semua program dikebun-kebun dikerjakan dengan kontrak antara Estate Manager dari GM. Sama halnya dengan semua kerjaan di divisi dikerjakan dengan kontrak antara Assistant dengan Estate Manager.
SOP ini disusun untuk keseragaman antara SBU.ini memungkinkan untuk :
- Pengertian menyeluruh antara operasional dan semua kebun.
- Perpindahan Staff antar SBU dan antar kebun-kebun.

The new Palm Oil Plantation is set up with Srategic Business Units producing the income For Plantation.Each business unit has a GM as head.The GM is responsible for the profitability of his SBU.
Thus all budgeting and programming of work on estate is done by contract between the Estate Manager and his GM. Likewise all work done on the divisions is done by contract between the Division Executive and his Estate Manager.
The SOPs are designed to introduce uniformity between the SBUs.This is to enable.
- Common understanding between Operations and all of the estates within Plantations.
- Mobility of personeel between SBUs and between estates.

Aspek Pendekatan

Ada banyak pendekatan dari management sawit yang sebagian pendekatan lebih baik dari yang lain.Namun demikian sangat penting pendekatan yang sistemis dan seragam secara menyeluruh dalam lingkungan perusahaan.
Banyak kebun di Indonesia tersebar pada rentang lingkungan yang berbeda seperti curah hujan,topography,jenis tanah dan juga lingkungan sosialnya. Dengan pertimbangan ini juga mungkin SOP (Standart Operasional Procedure) ini agak sedikit menyimpang.
Namun demikian SOP ini akan terus kami susun dengan menggunakan pengetahuan dan kemampuan yang profesional untuk membuat sistem management yg lebih baik di kebun-kebun.ini nantinya akan menjadi tugas semua jajaran pengelola kebun dari management yang atas sampai yang dibawah (field assistant) karena dia yang akan menemukan solusi dan tantangan utama di lapangan.

Faktor Absolute Dlam kultur Teknis / Absolute Technical culture factors In

Ada 2 faktor absolute dalam kultur teknis :
1. Pemakaian biaya akan terus meningkat
2. Nilai produksi akan relative rendah terhadap biaya produksi
Jadi sebagai seorang planter yang bijaksana harus terus berusaha untuk meningkatkan produktifitas perhektarnya dengan biaya yang seminimal mungkin.
Produktifitas dapat ditingkatkan dengan penanaman material yang baik,meningkatkan kesuburan tanah dan juga menerapkan kultur teknis yang bagus,dapat juga dilakukukan dengan perbaikan rendemen juga kwalitas minyak. Biaya yang efisien dapat diperbaiki dengan usaha yang konstan untuk menemukan cara yang lebih baik untuk menjaga prokduktifitas yang tinggi dengan biaya yang berbeda,artinya harus lebih efektive dalam segala hal yang dikerjakan.
There are 2 absolute factor in technical culture: 
1. Usage fees will continue to rise 
2. The value of production will be low relative to cost of production 
So as a wise planter must continually seek to improve its productivity /hectare with minimum cost. Productivity can be enhanced with a good planting material, improving soil fertility and also apply a good technical culture, can also be done by improving yield of oil quality as well. Cost-efficient can be improved with a constant effort to find better ways to keep productivity high and costs are different, meaning that should be more efektive in everything we do.
